Para que un riesgo no sea una traba, hay que tomarlo en serio

Si no estás gestionando tus riesgos, estás gestionando tu próximo fracaso, así que actúa hoy.

El riesgo no desaparece por ignorarlo

Muchas veces no hacemos algunas cosas por el riesgo que implican.

Esto sucede en nuestra vida personal, en el ámbito laboral y, por supuesto, en las decisiones empresarias.

Y el tema es que hay riesgos… y riesgos.

Lo que uno debería hacer es trabajar sobre ellos para separar la paja del trigo y ver hasta qué punto un riesgo es algo manejable o realmente algo bloqueante.

Un riesgo siempre tiene que ver con la posibilidad de una pérdida.

Por lo tanto, si es algo que se puede perder, podemos valorizarlo y, a partir de allí, decidir.

Riesgos no negociables y riesgos gestionables

En lo personal, hay riesgos que pueden llevarse nuestra vida o la de otros: manejar alcoholizados, practicar deportes extremos sin preparación o no tomar precauciones básicas con el gas o la electricidad en casa, como instalar detectores o disyuntores.

En estos casos, no hay concesiones posibles. Se previene y no se toman.

Otros, en cambio, pueden generar pérdidas monetarias: no contratar un seguro del auto o realizar inversiones de alta rentabilidad, pero también de alta posibilidad de pérdida.

En estos escenarios, lo que podemos hacer es valorizar las posibilidades.

Diría que los riesgos de vida no son negociables, pero los otros pueden manejarse previniendo o asumiendo la posibilidad de perder.

Y esto depende, en gran medida, de cuán afectos al riesgo seamos.

El riesgo en las empresas: donde la intuición no alcanza

En las empresas ocurre lo mismo.

Quizás no esté en juego la vida de personas —aunque en decisiones vinculadas a seguridad física sí puede estarlo, y eso tampoco es negociable—, pero sí está en juego la vida de la empresa.

Cuando hablamos de gestión empresarial, algunas veces hablamos de proyectos, y los proyectos, por definición, no son operación rutinaria: crean algo que no existía, involucran equipos armados para un propósito específico y tienen tiempos limitados.

Allí, los riesgos se multiplican.

No es casual que metodologías internacionales como las del Project Management Institute (PMI) incluyan la gestión de riesgos como área central de conocimiento en sus estándares.

Porque sin gestión de riesgos, no hay gestión profesional.

El error más común: no mirar lo que incomoda

En mi trabajo, muchas veces analizo proyectos donde no se tomaron recaudos sobre los riesgos.

¿Las razones?

  • Desconocimiento de cómo manejarlos.
  • Considerarlos menores en impacto.
  • Asumir que, por su baja probabilidad, “no van a pasar”.

Craso error.

Los riesgos deben ser tomados en su totalidad, y la forma de hacerlo es valorizarlos e incorporarlos a los costos del proyecto, creando una cuenta de previsión.

La metodología más utilizada es sencilla en concepto: multiplicar el impacto económico de cada riesgo por su probabilidad de ocurrencia y generar, con ello, un fondo para riesgos.

Si la probabilidad es baja, el monto será pequeño, y muchas veces, por eso, se lo ignora.

Pero aquí está el punto crítico: muchas cosas de baja probabilidad y bajo impacto, sumadas, pueden convertirse en un número relevante.

Y ese número puede cambiar por completo el análisis de rentabilidad y el retorno de la inversión.

Cuando el proyecto “no cerraría” si decimos la verdad

Aquí aparece un dilema interesante.

Quizás el agregado de estos costos haga que el proyecto deje de ser rentable.

Quizás obligue a tomar acciones de contingencia adicionales.

Quizás incluso implique suspenderlo.

Y aquí no importa qué tan afectos al riesgo seamos nosotros, sino, importa quién decide sobre el uso del dinero, y este normalmente no es el Project Manager, sino la dirección o los dueños de la empresa.

Recuerdo una auditoría que realizamos para un cliente.

El proyecto, destinado a un tercero, se había excedido en costos y tiempos y había sufrido múltiples cambios.

Al revisar la documentación, lo primero que notamos fue la ausencia total de gestión de riesgos.

Le preguntamos al Project Manager qué había ocurrido.

Su respuesta fue tan honesta como alarmante:

Si incluía todos los riesgos en los costos, el proyecto no se hacía”.

El resultado estaba a la vista: pérdidas económicas, incumplimientos contractuales y una insatisfacción generalizada de todas las partes.

Intentar que un proyecto “cierre” ocultando riesgos es como construir un edificio maquillando los cálculos estructurales.

Puede verse bien en papel, pero la gravedad no negocia.

Preguntas para evaluar el estado del arte en tu organización

Si quieres saber dónde estás parado hoy, respóndete con honestidad:

  • ¿Tus proyectos tienen un registro formal de riesgos actualizado?
  • ¿Cada riesgo tiene asignado un impacto económico y una probabilidad?
  • ¿Existe un fondo de contingencia explícito o todo se absorbe “como se pueda”?
  • ¿La dirección revisa y aprueba el análisis de riesgos antes de iniciar?
  • ¿Se documentan las lecciones aprendidas cuando un riesgo se materializa?
  • ¿Tu cultura premia la transparencia o castiga a quien advierte problemas?

Si la mayoría de estas respuestas son débiles o inexistentes, no tienes un problema de riesgos.

Tienes un problema de gobernanza.

No hay proyecto exitoso sin gestión de riesgos

No existe manera de llevar un proyecto a buen puerto sin una buena gestión de riesgos.

Ninguna.

La diferencia entre las organizaciones maduras y las improvisadas no está en que unas tengan riesgos y otras no. Está en que unas los miran de frente y otras prefieren no verlos.

La gestión de riesgos no frena proyectos, a la inversa, los hace viables.

No encarece decisiones sino que las vuelve conscientes.

No paraliza, profesionaliza.

Conclusión: el riesgo no es el enemigo, la negación sí

Un riesgo tomado en serio deja de ser una traba y se convierte en información estratégica.

Cuando se identifica, se cuantifica y se incorpora en la decisión, deja de ser una amenaza invisible y pasa a ser parte del tablero.

Entonces, el verdadero problema no es el riesgo, sino la ilusión de control.

Hoy te dejo una invitación directa: Revisa tus proyectos actuales.

Abre la carpeta de riesgos, y, si no existe, créala.

Si existe, audítala, y si está incompleta, complétala.

Porque el riesgo que no gestionas hoy será el costo que lamentarás mañana.
